The group is split into cells (leadership, operations, communications and customer care) and placed in a war room. A realistic incident begins: a system outage, a product recall or a supply disruption, agreed with you in advance. Every ten minutes the game masters release a new inject: a news update, a call from a key customer, a social media post, a message from a regulator or new technical information.

Cells must share information, decide on actions, approve statements and keep a decision log, while the situation keeps moving. Observers track how information flows, who decides and how long decisions take.

The exercise runs in two or three phases with short pauses. The debrief uses the decision log and the observers' notes to show what worked and where information or authority got stuck, and ends with practical improvements to your real incident process.
